Modifing Gauges to be lit by LEDs

I've been trying to modify my gauges (well the stock rev counter to start with) so that instead of being lit by the standard bulb they are lit by a set of LEDs.

However I havn't had much luck, if I mount the LEDs at the back of the gague, near where the bulb normally is I get a fait glow round the edge, and if I mount the LEDs in the rim between the face & cover, I get rays case across the face.

Has anyone tired this and been more successfull? Howmany LEDs did you use? and where did you locate them?

I was initially thinking of just using leds for backlighting but that site has given me ideas.

I think someone else was dong this he was going to flatten the tops of the leds to give a better contact with the gauges
